Why it matters
For natural brands, this is not only a store-expansion story. It points to a tougher value conversation, more pressure from private label and a buying organization looking for simpler, more scalable economics.
What changed
Kroger used its October 20 investor update to lay out a multi-year plan built around customer value, profitable digital growth and a more modern operating model. The company said it will invest in fresh food and meals, grow Our Brands penetration and Boost membership, and expand in markets where it sees attractive returns.
The operating side matters just as much. Kroger said savings will come from more direct sourcing, disciplined purchasing, streamlined processes and technology. Trade reporting from the event added two useful markers: a plan for 110 new stores across refreshed formats and a goal to move private-label penetration from roughly 35% to 40%.
Those moves raise the commercial bar for emerging and natural brands. A product has to defend its price, incrementality and role in the basket while the retailer is simultaneously sharpening owned brands and reducing operating complexity.

What it changes for sellers
Value proof becomes a buyer requirement
Simpler promotions do not mean less scrutiny. Brands should expect more pressure to show a clean base-price story, measurable lift and a reason shoppers will choose the item without a maze of offers.
Private label tightens the assortment test
As Our Brands expands, especially around Simple Truth and protein-forward demand, branded items need a sharper case for differentiation, velocity and category growth.
New stores create doors, not automatic authorization
A larger footprint creates opportunity, but the best opening pitch will connect store format, local shopper and fulfillment readiness rather than treating every new door as identical.
Next move
What to do now
- 1
Rebuild the Kroger sell-in around net price, household incrementality and the specific job the item performs versus Our Brands.
- 2
Separate new-store opportunity by format and division; do not use one national launch assumption for all 110 planned stores.
- 3
Audit direct-sourcing readiness: case configuration, fill rate, lead times, EDI and margin after allowances.
- 4
Bring an e-commerce and retail-media plan to the line review, including digital shelf content and a realistic activation budget.
Kroger’s long-term targets and operating plans are forward-looking. The 110-store and 40% private-label figures were reported from the investor presentation and should be treated as planned direction, not completed change.
